E-commerce Migration: Shopify, Magento, and Custom Paths

E-commerce Migration: Shopify, Magento, and Custom Paths

Migration is a business project with a technical spine

Ecommerce migration between Shopify, Magento, WooCommerce, or custom stacks is rarely “export CSV, import CSV.” It is catalog normalization, URL preservation, integration rewiring, payment certification, and training ops on a new admin—under revenue pressure.

Teams underestimate migration because demos show happy-path checkout. Production breaks on bundle SKUs, gift cards with partial balances, subscription renewals mid-cycle, and B2B price lists that never existed in the old PIM.

This guide is for CTOs, heads of ecommerce, and operations leaders planning a replatform in 2026—not agencies looking for a generic checklist.

Choose destination before you book movers

Document why you are leaving the current platform: performance ceiling, B2B limits, acquisition integration, or maintenance cost. If the answer is “we hate our agency,” fix governance before replatforming.

Compare paths in custom vs prebuilt ecommerce, Shopify agency selection, and Magento enterprise guide before committing.

Migration paths compared

From → ToComplexityTypical duration
WooCommerce → ShopifyMedium8–14 weeks
Magento → Shopify PlusHigh4–8 months
Shopify → MagentoHigh5–9 months
Monolith → headless customVery high6–14 months
Magento → Magento upgradeMedium–high3–6 months

Data migration: what actually breaks

Customers, orders, and products are not one table each. Metafields, custom options, tier prices, category assignments, and media variants need mapping documents—not assumptions.

Historical orders often migrate as read-only archives; trying to make them fully editable in the new system wastes budget. Decide what finance and support must see on day one.

SEO and redirect strategy

Build a redirect spreadsheet from crawl exports, Search Console landing pages, and backlink tools. Implement 301s before DNS cutover where possible; monitor 404s for 60–90 days post-launch.

Structured data, hreflang, and faceted navigation URLs are common traffic killers after migration. Test category and product templates in staging with production-scale URL samples.

Integrations and parallel running

ERP, WMS, CRM, and marketing automation must sync during parallel run—not only after flip. Define which system is inventory authority during the overlap window to prevent oversells.

Payment gateways need re-certification on the new checkout. Plan global payment integration retesting for every market you sell into.

Cutover models

Big-bang cutover suits small catalogs and low seasonality. Phased cutover (category by category or brand by brand) reduces risk for large catalogs but doubles integration complexity temporarily.

Always have rollback: DNS, theme switch, or feature flag to previous checkout until payment success rates stabilize above baseline for 48 hours.

When not to migrate yet

Defer if master data is a mess, if you are mid-ERP implementation, or if peak season is within eight weeks. Fix catalog and operations first—migration amplifies disorder.

Sometimes headless storefront on the same commerce core delivers UX wins without full replatform.

Budget ranges (2026)

ScopeIndicative budget
Small catalog platform switch$40k–$120k
Enterprise Magento ↔ Shopify$150k–$400k
Custom replatform + ERP$250k–$600k+

Include 20–30% contingency for data surprises and UAT cycles—not only build hours.

Magento to Shopify: common trigger and traps

Teams leave Magento when upgrade cost, hosting ops, and extension conflicts exceed Plus fees plus integration budget. Wins: faster merchandising, managed scale, app ecosystem. Losses: complex B2B pricing, multi-store logic, and deep customization must be re-specified—not assumed to port.

Map every Magento attribute set to Shopify metafields or external PIM before build starts. Category URL structures rarely map 1:1—plan redirects early.

Shopify to Magento: when enterprises go up-market

Moving up-market for B2B catalogs, multi-brand stores, or integration density is valid—but budget for Magento ops talent, performance tuning, and upgrade cadence. Not a escape from cost; a trade for control.

Custom replatform architecture

Greenfield custom stacks need order, catalog, pricing, and promotion services defined before storefront frameworks. Migrating to custom without domain modeling repeats old platform mistakes in new code.

Headless frontends on new APIs still need payment and mobile channel plans day one.

Stakeholder roles during migration

Executive sponsor sets go/no-go criteria. Product owner prioritizes parity gaps. Engineering owns integrations and data mapping. Marketing owns redirects and launch comms. Ops owns training and hypercare first 14 days.

Weekly steering with written decisions prevents “we thought Magento handled that” surprises at UAT.

UAT scenarios merchants forget

Test gift cards, partial refunds, multi-ship orders, international tax, B2B login checkout, and app channel orders if you sell on mobile. Run payment tests in production sandbox with real small charges per gateway.

Post-migration hypercare (30 days)

War room with daily metrics: conversion rate, payment success, integration error queue, 404 count, average fulfillment time. Freeze non-critical releases except P1 fixes.

Compare Shopify vs custom outcomes if you chose platform shift for speed—validate margin not only traffic.

Training and documentation deliverables

Role-based admin guides, video walkthroughs for merchandising and CS, and integration runbooks for IT. Migration fails when only the agency knows how refunds work on the new stack.

Executive checklist before you sign

Confirm references, integration test plan, rollback approach, and who attends weekly steering. If more than two answers are “TBD,” run paid discovery first.

Legal should review IP assignment, liability caps, and data processing terms before engineers write production code.

Metrics that prove ROI after launch

Define baseline metrics before go-live: error rates, cycle time, conversion, inventory accuracy, or support tickets—depending on domain. Review at 30/60/90 days with finance and operations jointly.

If metrics do not move by day 90, diagnose process adoption before blaming software—training gaps mimic software failure.

Post-launch optimization (days 30–90)

Stabilize incidents first, then optimize performance and automation. Defer new feature sprawl until integration error queues stay near zero for two consecutive weeks.
